The red flags nobody talks about

They lead with awards, not outcomes

Awards are for the agency's ego. You need results for your business. Ask for case studies with real metrics — revenue generated, conversion rates improved, costs reduced. If they can't provide numbers, they don't track them. If they don't track them, they don't deliver them.

They say yes to everything

An agency that agrees with every idea you have isn't a partner — it's a vendor. You're hiring expertise, not obedience. The best agencies will push back on bad ideas, challenge your assumptions, and propose solutions you hadn't considered.

They skip the discovery phase

Any agency that jumps straight to proposals and pricing without deeply understanding your business is planning to give you a generic solution. Discovery isn't a delay — it's the difference between a tailored strategy and a template approach.

They outsource everything

Ask directly: who will be doing the work? Many agencies sell with senior talent and deliver with junior freelancers. There's nothing wrong with freelancers, but you should know who's building your brand or writing your code.

What to look for instead

Specialization over generalization. An agency that's excellent at three things will outperform one that claims to do everything. Look for depth of expertise in the areas that matter most to your growth.

Process transparency. The best agencies can explain their process clearly — how they work, what they deliver at each stage, and how decisions get made. If their process is vague, their results will be too.

Client retention rate. Ask how long their average client relationship lasts. Agencies that deliver results keep clients for years. High turnover is a signal that reality doesn't match the pitch.

Cultural fit. You'll be working closely with these people for months. If communication feels strained in the sales process, it will only get worse once the project starts.

  3. How do you measure success beyond deliverables?
  4. What's your team's actual capacity right now?
